A Tale of Two Agencies

Posted on April 7, 2026April 1, 2026 by Gohighlevel Insights

Same Market, Same Leads, Very Different Results

The Setup: Two Agencies, One Market, One Year Apart

In early 2025, two digital marketing agencies launched in overlapping Gulf South markets — both targeting local service businesses as their primary client base, both using GoHighLevel as their core CRM and automation platform, both generating leads through a combination of content marketing, LinkedIn outreach, and referrals.

On paper, they were nearly identical at the starting line. Comparable offers, comparable pricing, comparable team sizes. Both had solid GoHighLevel accounts with well-designed pipelines and professional onboarding processes.

By April 2026, their results were not comparable at all.

Agency A had grown from 6 to 21 clients. Agency B had grown from 6 to 9 clients. Same market. Same lead quality. Same 12 months. The divergence had one identifiable root cause.

Before: Agency B — The Manual System That Could Not Scale

Agency B’s founder was a skilled strategist and an excellent client manager. Her client results were strong. Her referral rate was good. She had no shortage of new leads — the pipeline received 15 to 25 new inquiries per month from a combination of content and warm introductions.

Her follow-up process was entirely manual. She had built GoHighLevel pipelines for her clients but had never applied the same rigor to her own agency pipeline. New inquiries received a personal reply from her — when she got to them. Follow-up was tracked in a combination of GHL notes and her own memory.

The problem was not awareness. She knew automation was the answer. The problem was time: she was the bottleneck in both client delivery and new business development, and the manual follow-up process was consuming 8 to 10 hours per week she did not have.

Agency B metrics at month 12:

•        New leads per month: 18 to 22

•        Lead-to-first-contact time: 4 to 7 hours average

•        Leads receiving 3 or more follow-up touches: approximately 25%

•        Monthly new client closes: 0.5 to 1

•        Lead-to-client conversion rate: approximately 5%

•        Agency growth rate: modest — from 6 to 9 clients in 12 months

Agency B had the leads. She had the offer. She had the skills. The missing variable was a system that worked when she was too busy to work it.

If your agency currently looks more like Agency B — strong leads but inconsistent follow-up — you can contact NOLA Web Solutions to implement a system that ensures every lead gets immediate and consistent engagement.

After: Agency A — The Automated Pipeline That Compounded

Agency A’s founder had a comparable profile — similar background, similar market, similar starting client base. The one difference: in month 2 of operation, he connected NOLA SMS Pro to his GoHighLevel account and built a complete SMS follow-up infrastructure for his own pipeline before deploying it for clients.

His reasoning was straightforward: he was selling GoHighLevel automation as a service. If his own pipeline was not running on the system he was selling, the credibility gap would eventually cost him.

The agency pipeline ran on a 5-touch SMS and email sequence, a reply detection workflow, a no-show recovery automation, and a quarterly re-engagement sequence for cold prospects. Every lead received the same experience regardless of whether he was available.

Agency A metrics at month 12:

•        New leads per month: 18 to 24 (comparable to Agency B)

•        Lead-to-first-contact time: under 90 seconds, every lead

•        Leads receiving 5 or more follow-up touches: 94%

•        Monthly new client closes: 2.5 to 3.5

•        Lead-to-client conversion rate: approximately 16%

•        Agency growth rate: from 6 to 21 clients in 12 months

The Bridge: What Created the Gap

The 16% versus 5% conversion rate difference is significant. But the more instructive number is the leads-receiving-5-plus-touches figure: 94% versus 25%.

Agency B was converting the leads that were easiest to convert — the ones who happened to reply to the first touch before the founder ran out of follow-up bandwidth. Agency A was converting leads across the full follow-up spectrum, including the 5th-touch closes that almost never happen in a manual system because the human follow-up process ends long before day 14.

The same lead quality, reaching a 5th automated touch at day 12, converts at a measurably higher rate than that same lead being manually chased for two days and then quietly forgotten.

The conversion rate gap between the two agencies was not a creativity gap or a skill gap. It was a persistence gap — and persistence at scale is only possible with automation.

The secondary effect: Agency A as its own case study

Agency A’s founder was not just converting more leads for his own pipeline. He was demonstrating his system’s effectiveness in the most compelling possible format: his own business. Every new prospect he spoke with had just experienced a 5-touch automated SMS sequence firsthand before getting on a call. He did not need to sell the concept of SMS automation. He had already shown it.

This turned his follow-up infrastructure into a sales asset — a live demonstration of the exact service he was selling, running continuously on every prospect in his pipeline.

Where Agency B Is Today

Agency B’s founder activated NOLA SMS Pro in February 2026 — 14 months after Agency A. She is now three months into running a fully automated pipeline. Her conversion rate has already moved from 5% to 11% and is still improving as the sequence optimizes.

The 14-month gap cannot be fully closed. Agency A has a year of conversion data, a re-engagement sequence running on contacts going back to month 2, and a client roster nearly three times the size. But the compounding clock has started for Agency B — and it started the day she activated, not the day she decided to.

The decision to activate is the only moment that matters.

If you want your agency to operate like Agency A instead of struggling with manual follow-up, you can contact NOLA Web Solutions to build a fully automated system inside your GoHighLevel account. You can also message the team directly on Facebook to get quick answers and see how this can be applied to your specific setup.
